What's the best way to sort this? Is it better to be in Kyoto for New Years for the spirituality? Is shibuya nye cool or noteworthy? Should I spend the night in Hiroshima so I can see Himeji as well? Overall help appreciated.

I would do the second one, as it releases more time for Kyoto. Kyoto has several UNESCO Heitage places and deserves more time. Nara is a better option than Osaka for the day trip, in my opinion. I hope it helps!
